How we built an enterprise-grade workflow that turns a paid readiness assessment into a fully automated product, scalable across any number of client companies, with full audit trail and zero manual work.

The Situation
A consulting firm had a paid readiness assessment that was the cornerstone of how they engage with new enterprise clients. The assessment had to handle multiple companies at once, branch logic based on the respondent's role and position, generate company-specific personalized reports, and feed everything into the CRM with a clean audit trail. The previous approach required hours of manual work per response, customizing documents, copying data, sending emails, and updating records. That made the assessment a beautiful product that nobody wanted to deliver too often, because every delivery was a tax on the team.
For a paid product sold to enterprise clients, the bigger problem was reliability. Manual workflows mean human errors. Mistyped data, missed fields, inconsistent formatting. With paid clients expecting professional output, the firm needed an assessment that produced perfect results every time, no matter who triggered it.
Our Approach
We built a multi-company, multi-path automation that connects SurveyMonkey, Google Sheets, Google Docs, HubSpot CRM, and email delivery into a single orchestrated flow.
Custom URL parameters quietly pass along details like the company name, department, and job role with each survey response. This means the system can always tell who is answering and from which company.
Google Sheets acts as the central “brain,” handling calculations based on roles, adjusting for company-specific exceptions, and keeping one clear source that matches every survey field to the correct HubSpot property.
When a survey is submitted, Zapier routes the response based on position and key answers, creates or updates the company and contact in HubSpot, generates a personalized Google Doc from a template, converts it to PDF, saves it to a company-specific folder in Drive, sends a tailored email to the recipient, uploads the PDF to HubSpot Files, associates it with the right contact and company, and creates a timeline event for full auditability.
Most importantly, we designed the system to scale. Adding a new client company doesn't require re-architecture. The firm just adds a row to the ruleset, and the existing automation handles everything else.

The Outcome
The paid readiness assessment became a real product instead of a labor-intensive deliverable. Every submission produces a professional, personalized PDF with the same quality every time. The audit trail in HubSpot means the firm can show exactly what was sent to whom and when. Most importantly, the system scales: adding new client companies is now a configuration change, not a development project. After we later implemented SmartSuite as the firm's core operating system, this workflow was migrated to feed SmartSuite directly instead of HubSpot. The Google Sheets logic engine stayed the same, only the CRM destination changed.
